Observational learning is how you pick up behaviors, skills, and attitudes by watching other people instead of being taught directly, and it runs through Bandura's four processes — attention (you notice the model), retention (you store what you saw), reproduction (you can physically carry it out), and motivation (you have a reason to). Observational learning is learning that happens when you watch someone else do something and pick up the behavior, skill, or attitude without being directly taught or rewarded for it. The psychologist Albert Bandura described it as running through four processes — attention, retention, reproduction, and motivation — and showed that a great deal of what people know, they acquired this way.
Think about how you learned to hold chopsticks, merge into fast traffic, or lower your voice in a library. No one handed you a manual. You watched people who already knew how, formed a picture of what they were doing, and tried it yourself. Most of our everyday competence arrives like this, in the background, while our attention is on something else. It's the core mechanism in Bandura's social learning theory, and it explains a lot about how we pick up new behavior — and where watching alone stops being enough.
Observational learning theory grew out of Albert Bandura's work in the 1960s and 1970s. Bandura argued that people don't only learn through direct reward and punishment, the way strict behaviorists claimed. We also learn by observing others - called models - and noting what happens to them. He set this idea inside a broader account he named social learning theory, which makes room for attention, memory, and motivation rather than treating the learner as a passive responder. Observational learning is the specific process at the center of that theory: the way watching turns into knowing.
He put it plainly in Social Learning Theory (1977):
"Most human behavior is learned observationally through modeling: from observing others one forms an idea of how new behaviors are performed, and on later occasions this coded information serves as a guide for action."
These terms get used interchangeably, but they name different parts of the same event. Modeling is what the other person does - the demonstration you observe. Imitation is when you copy a specific action you saw. Observational learning is the wider process, and it doesn't require imitation at all: you can learn that a behavior exists, what it leads to, and when to use it, without ever copying it move for move. A child who watches a sibling get scolded for reaching into the cookie jar has learned something real, and learned it by not imitating.
Two more neighbors are worth separating out. Mimicry is automatic, often unconscious copying - mirroring someone's posture or picking up their accent - without any grasp of the goal behind it. Vicarious conditioning is narrower: you adjust your own behavior based on the consequences you see land on someone else. If a coworker gets praised for pushing back on a weak idea and you become a little more willing to speak up yourself, that's vicarious conditioning at work. Observational learning is the umbrella that covers these, along with the cases where you take away a general principle rather than a single reaction.
For learning to actually happen from watching, Bandura said four processes have to line up, and if any one is missing, the behavior never really gets learned. He named them attention, retention, reproduction, and motivation. You'll sometimes see this written up as the "5 stages of observational learning," but there's no canonical fifth step - different writers split retention and reproduction, or separate motivation from the reinforcement behind it, to reach five. You can only learn from what you actually notice. Attention determines which parts of a model's behavior register in the first place, and it's shaped by how interesting, relevant, or credible the model seems, as well as by your own state - someone tired, distracted, or overwhelmed takes in far less. This is why the same demonstration teaches two people different amounts. If you want to learn from watching, the quality of your attention is the first thing to get right, which is why focused observation does more for you than half-watching with a phone in your hand. Sustaining that kind of focus is hard on its own, and Cal Newport's case for deep work is worth reading if attention is where you tend to struggle.
Noticing isn't much use if the memory fades before you can act on it. Retention is how well you store what you saw, often by turning it into words ("she paused before answering") or a mental image you can replay later. Rehearsing the sequence in your head, or describing it to yourself, strengthens the trace. The better you encode it, the more of it survives to the moment you need it.
At some point you have to convert the picture in your head into your own physical or verbal action, and this is where the difference between watching and doing shows up. You can hold a flawless mental model of a golf swing and still slice the ball, because your body hasn't built the coordination the movement requires. Reproduction depends on capability: you can only produce what you're physically and cognitively equipped to produce, which is why watching can show you the shape of a skill while leaving the fine execution to actual practice.
Finally, knowing how to do something doesn't mean you'll do it. Motivation decides whether a learned behavior gets performed, and it leans heavily on consequences - the ones you've seen happen to others, and the ones you expect for yourself. If you watched someone succeed with an approach, you're more likely to try it. If you watched them get burned, you'll probably hold back, even though you learned the behavior either way.
Bandura's most famous demonstration of observational learning came from a set of studies in the early 1960s, built around an inflatable clown called a Bobo doll. In the original 1961 experiment, young children watched an adult interact with the doll. Some saw the adult play calmly; others saw the adult attack it, hitting and kicking it with distinctive, unusual actions. Later, given time with the same doll, the children who had watched the aggressive model were markedly more likely to reproduce those specific behaviors, including the odd ones they'd have had no reason to invent on their own. Bandura's own summary of why this matters:
"Observation of cues produced by the behavior of others is one effective means of eliciting certain forms of responses for which the original probability is very low or zero."
The point wasn't that watching turns children violent. It was that a brand-new, specific behavior could be acquired purely by watching, with no reward to the child for learning it.
A follow-up in 1965 sharpened the finding and separated two things people routinely blur: learning a behavior and choosing to perform it. When children saw the aggressive model punished, they imitated the aggression least - until they were offered a small incentive of their own to reproduce what they'd seen, at which point the differences between groups largely disappeared. Nearly all of them had learned the behavior; the consequences they'd witnessed only decided whether they used it.
The Bobo studies have their critics, and fairly. The setup may have signaled to children that hitting the doll was expected, a Bobo doll is designed to be struck and isn't a person, and the measure was short-term imitation in a lab rather than lasting aggression. What has held up is the core mechanism - that specific behaviors can be picked up by watching. It's worth being careful not to stretch the aggression result further than that.
The 1965 result points to one of the most useful ideas in observational learning: you don't have to experience a consequence yourself to be shaped by it. What happens to other people changes what you do. Vicarious reinforcement happens when seeing someone rewarded for a behavior makes you more likely to do it too, and vicarious punishment is the reverse - seeing someone face a bad outcome makes you less likely to follow suit.
A new employee who notices that the people who ask questions in meetings get treated as engaged, not as slow, starts asking more questions. Someone who watches a colleague get publicly corrected for cutting a corner becomes more careful about that same corner. Neither person needed the reward or the reprimand firsthand; the lesson transferred by observation.

For all its reach, observational learning has a firm ceiling, and being honest about it is what makes it worth using well. Watching is a good way to start a skill and a weak substitute for doing it. The clearest recent evidence comes from a 2024 study on motor learning: observational practice did produce real improvement over no practice at all, but physical practice was several times stronger, and the after-effects that normally follow real practice - the sign that learning has stuck - were absent. Watching moved people in the right direction and then stalled; the part that makes a skill durable only appeared once they did it themselves.
That fits the workplace finding above: watching others becomes far more valuable once you've tried the thing yourself and have something to compare against.
